## How are automation motion controllers defined, from single-axis indexers to 256-axis CPUs?

Automation motion controllers span 1 to 256 coordinated axes and carried USD 4.65 billion of 2025 revenue under our definition. The scope counts the trajectory-generating controller only, whether it sits in a PLC rack, a PC, a card or a drive. Servo motors, amplifiers and robot arms sit outside the count.

The axis count sets the split. Single-axis units made up 41.7% of the 4.412 million controllers shipped in 2025, controllers handling 2 to 8 axes took 39.4%, 9 to 64 axes took 16.3% and above 64 axes took 2.6%. The top end is real hardware: Mitsubishi Electric lists MELSEC iQ-R motion modules from 4 to 256 axes, and Omron rates its NX701 at up to 256 axes over EtherCAT.

Robot controllers are inside the scope because each robot ships with one. Computer numerical control (CNC) kernels on machine tools are inside only when sold as a motion controller rather than a full CNC package. Short verdict: we count brains, not muscles.

## Which companies win automation motion controller sockets, and on what installed base?

Siemens, Mitsubishi Electric and Rockwell Automation lead automation motion controllers, and Douglas Insights puts the top three suppliers at a combined 41.8% share of 2025 revenue. Their lead rests on PLC installed bases, because machine builders buy motion inside the same controller family they already program.

Siemens holds an estimated 17.3% share, built on a PLC and drive installed base sold as one package; the ebm-papst deal of 1 July 2025 adds battery-powered drive systems for autonomous mobile robots (AMRs) and shuttle vehicles, per the [company announcement](https://press.siemens.com/global/en/pressrelease/siemens-completed-acquisition-ebm-papsts-industrial-drive-technology-business-0). Rockwell Automation reported fiscal 2025 sales of USD 8.34 billion on 6 November 2025, of which its Intelligent Devices segment, home to its drives and motion, booked USD 3.76 billion, according to its [SEC filing](https://www.sec.gov/Archives/edgar/data/1024478/000102447825000112/fy2025ex99.htm).

Yaskawa reported Motion Control segment revenue of JPY 236.1 billion for the fiscal year ended 28 February 2026, down 1.1%, with semiconductor demand recovering in the second half, according to its [results briefing](https://www.yaskawa-global.com/wp-content/uploads/2026/04/254Q_script_E.pdf). Douglas Insights estimates Yaskawa's share of controller revenue at 6.4%, smaller than its servo share, because much of its value sits in motors and amplifiers.

Mitsubishi Electric holds about 13.1%, carried by Japanese and Chinese machine builders standardised on its iQ-R rack. Omron, at 7.9%, sells NJ controllers that put logic, motion and robot kinematics in one CPU. Beckhoff, at 7.2%, wins on PC-based control: its TF5000 TwinCAT 3 NC PTP licence runs 10 axes by default and up to 255. The remaining 36.7% sits with Bosch Rexroth, B&R, Delta, Inovance, Fanuc and specialist motion houses.

PLC-integrated motion controllers earn USD 1.61 billion at an average USD 1,840 per unit because one programming tool covers logic and axes. Standalone multi-axis motion controllers bring in USD 1.06 billion; they sell at USD 2,650 on average into high-axis packaging and converting lines. PC-based and software motion controllers take USD 879.4 million today and reach USD 2.01 billion by 2035, since one industrial PC can replace a PLC and a motion card. Drive-integrated single-axis controllers add USD 707.2 million on 2.143 million low-priced units for conveyors and indexing tables. Motion controller cards hold USD 395.5 million and grow only 2.9%, as PCI slots disappear from new machines.

## Which end-use machines account for most automation motion controller units?

Semiconductor and electronics equipment absorbed 0.94 million automation motion controllers in 2025, 21.3% of units, ahead of machine tools at 0.86 million. Wafer handlers, die bonders and pick-and-place lines run many tightly synchronised axes, so they buy the most controllers per machine.

Industrial robots took 0.575 million units, matching the 575,000 robot installs the International Federation of Robotics (IFR) expects for 2025. ## Why is automation motion controller demand rising with robot installs and EtherCAT axes?

Douglas Insights models a gross 6.3% yearly rise in automation motion controller units, netting to 5.2% after restraints. Robot installs, chip and electronics equipment, and packaging retrofits supply the growth, adding 2.6, 2.0 and 1.7 points respectively, on a 2025 base of 4.412 million units.

Robots come first, at 2.6 points. The IFR reported on 25 September 2025 that factories installed 542,000 industrial robots in 2024, more than double the level of ten years earlier, with China taking 295,000 or 54%, per its [World Robotics release](https://ifr.org/ifr-press-releases/news/global-robot-demand-in-factories-doubles-over-10-years). The IFR expects about 575,000 installs in 2025 and more than 700,000 a year by 2028. Every new arm ships with a controller, and many cells add a second motion controller for conveyors and turntables.

Chip and electronics equipment adds 2.0 points. Semiconductor tools and electronics assembly lines took 21.3% of 2025 controller units, and a wafer handler or die bonder carries 6 to 40 axes. Yaskawa noted semiconductor demand recovering in the second half of its latest fiscal year on artificial intelligence investment. Douglas Insights expects this end use to grow 7.1% a year in units, the second-fastest after material handling.

Packaging retrofits add 1.7 points. Brownfield packaging and food lines replace mechanical cams and line shafts with servo axes coordinated by a motion controller, often 12 to 24 axes per line. Our calendar below counts 0.808 million retrofit units in 2026, rising to 1.751 million in 2035. Network migration helps: Ethernet for Control Automation Technology (EtherCAT) and CC-Link IE TSN let one controller run 64 to 256 drives over a single cable, which pushes buyers from cards to newer CPUs.

Mobile platforms sit inside the robot and packaging points rather than on top of them. Siemens paid an undisclosed price for ebm-papst's drive business, which brought roughly 651 engineers and workers who build battery-powered motion for AMRs and shuttles. Douglas Insights counts 0.30 million mobile-platform controllers in 2025, 6.8% of units, growing near 11% a year to 2035. Each AMR carries two to four driven axes and one motion controller; a warehouse fleet of 120 vehicles therefore adds more controllers than a new packaging hall with 6 lines. That ratio explains why drive makers now chase controller sockets.

The arithmetic is simple. 2.6 plus 2.0 plus 1.7 gives 6.3 points of gross unit growth before the restraints below. Net of them, controller units climb from 4.412 million to 7.325 million by 2035.

## Which bottlenecks slow automation motion controller upgrades on brownfield lines?

Two restraints remove 1.1 points from automation motion controller unit growth, taking the gross 6.3% to a net 5.2%. Software lock-in on installed lines removes 0.6 points, and cyclical machine-tool and robot orders remove 0.5 points, mostly in Japan, Europe and the United States.

Lock-in costs 0.6 points. A line built on one PLC family keeps that family for 10 to 15 years, because rewriting cam tables and safety logic costs more than the controller. Plants defer upgrades until a machine is rebuilt, so retrofit demand arrives late.

Order cycles cost 0.5 points. Japan installed 44,500 robots in 2024, down 4%, and the United States 34,200, down 9%, per the IFR. Yaskawa's motion revenue slipped 1.1% in its latest year. Controller orders follow machine orders with a lag of two to three quarters.

## Where are automation motion controllers bought, and why does Asia Pacific grow fastest?

Asia Pacific bought USD 2.15 billion of automation motion controllers in 2025, 46.3% of the world total, and grows fastest at 6.7% a year. China's robot and electronics build-out, plus Japanese and Korean machine builders, keep the region ahead of every other.

Asia Pacific reaches USD 4.12 billion by 2035. Europe follows at USD 1.21 billion in 2025, growing 4.4% to USD 1.87 billion, held back by slower machine-tool demand. North America takes USD 949.2 million and grows 5.2% to USD 1.58 billion on reshored electronics and warehouse projects.

Latin America accounts for USD 190.8 million, rising 5.7% a year to USD 332.1 million as packaging and assembly lines expand. The Middle East and Africa is the wildcard: USD 144.2 million in 2025, growing 6.22% to USD 263.7 million, with food, beverage and logistics greenfield projects able to double that rate in a strong year.

## How much does an automation motion controller cost per axis and per format?

The average automation motion controller sold for USD 1,054.6 in 2025, and Douglas Insights expects only 0.55% yearly price growth, reaching USD 1,114.1 by 2035. More axes per controller lift unit prices, while Chinese suppliers and software runtimes cap them.

Realised price bands, as Douglas Insights estimates, run as follows. Drive-integrated single-axis controllers sell for USD 180 to USD 420, averaging USD 330. Motion controller cards fetch USD 450 to USD 1,600, averaging about USD 1,224. PLC-integrated motion CPUs and modules cost USD 900 to USD 3,800, averaging USD 1,840. Standalone multi-axis controllers range from USD 1,200 to USD 6,500, averaging USD 2,650. PC-based runtimes cost USD 250 to USD 2,400 per licence, averaging USD 1,310 with a share of the industrial PC.

Per axis, the picture flips. A 64-axis CPU at USD 3,800 works out near USD 59 per axis, against USD 330 for a single-axis drive card. Buyers who consolidate axes cut controller spend per axis by more than 80%.

## Which safety rules shape motion controller design before the EU Machinery Regulation applies?

The European Union (EU) Machinery Regulation (EU) 2023/1230 becomes mandatory for automation motion controller builders' customers on 20 January 2027, replacing Directive 2006/42/EC. Europe takes 26.1% of controller revenue, so its rules shape firmware, safety functions and documentation for most global platforms.

The regulation was adopted on 14 June 2023 and published in the Official Journal on 29 June 2023; until 20 January 2027 machines may still follow the old directive, per the [European Commission machinery page](https://single-market-economy.ec.europa.eu/sectors/mechanical-engineering/machinery_en). Systems with fully or partially self-evolving behaviour that use machine learning to ensure safety functions need third-party conformity assessment. Motion controllers that only run programmed, non-learning functions fall outside that tighter route.

For suppliers, the practical effect is paperwork and cybersecurity of control software. Douglas Insights counts the rule as a 0.3-point lift inside the European retrofit share in 2027, not as a separate volume driver. ## What if robot installs stall: the automation motion controller forecast to 2035?

The base case reaches USD 8.16 billion in 2035 on 5.2% unit growth and 0.55% price growth. A stall in robot installs gives USD 6.63 billion, and a faster AMR and chip cycle gives USD 9.83 billion. Our 5.78% revenue CAGR sits just above published motion-control forecasts of 5.4% to 5.7%.

The slower case uses 3.4% unit growth and 0.2% price growth, the outcome if robot installs flatten near the 2025 level and Chinese controllers push prices down. The faster case uses 6.8% and 0.9%, the outcome if the IFR's 700,000-install path for 2028 holds and mobile platforms such as those Siemens bought from ebm-papst scale quickly. Units reach 7.325 million in the base case.

Sensitivity is asymmetric. Adding one point to unit growth lifts the 2035 figure by USD 809.7 million; taking one point away removes USD 743.3 million. Price matters less: a 0.5-point price shift moves 2035 by roughly a tenth as much as unit growth.
